Member experience in franchising: what the network mandates and what you control

As a fitness franchise manager, you don't control everything. But your area of autonomy is larger than you think, and that is where retentionhappens.

1. The franchise manager's paradox

In a fitness franchise, you wear two conflicting hats. On one hand, you are the guardian of network standards: brand guidelines, pricing, approved equipment, and mandatory welcome protocols. On the other, you are the operational manager of a local club, with its own members, neighborhood, and specific needs.

This paradox is a source of tension, but also an opportunity. Because the member experience is defined precisely in the space between what the network mandates and what you choose to do locally.

2. What the network controls and why it is your foundation

The network sets a framework. This framework is not your enemy: it is your starting point. It protects you from costly mistakes and gives you immediate credibility with prospects.

Equipment: approved models, renewal according to network specifications. You choose their maintenance, cleanliness, and availability.

Pricing: rate card imposed by the brand. You choose how to present the offer, which options to highlight, and how to handle special requests.

National communication: campaigns, promotions, visual identity. You choose how to relay them locally and what you add to them.

Digital tools: CRM, mobile app, and booking system are mandatory. You choose how to use them, how often, and with what level of personalization.

Initial staff training: is often provided by the network. You choose what you add locally, your team rituals, and your internal culture.

3. Your area of real autonomy

This is where customer retentionis won or lost. The following elements are entirely in your hands:

Your exclusive levers

- The human touch : using names, eye contact, and personalized greetings. The network may mandate a script, but you provide the warmth.

- Cleanliness and atmosphere : cleaning frequency, scents, music, and temperature. No network can manage this for you.

- Recognizing regular members : remembering their goals and commenting on their progress.

- Responsiveness to issues : ensuring a broken machine is labeled and repaired quickly is up to you.

- Optional extras : coffee at the front desk, phone chargers available, local event.

- The relationship with coaches : their motivation, coaching quality, and presence on the floor.

4. The local layer strategy

The best way to think about your role: the network lays the foundation, and you build the layer that makes members choose your club over another club from the same network just 3 km away.

Because that is exactly what is at stake. In an area with several franchises of the same brand or direct competitors, the difference comes down to the member experience in your club. Two Fitness Park gyms in Paris can have radically different NPS scores. The one with the higher score isn't spending more; it’s just managing its local layer better.

In practical terms, here are the 3 pillars of this local layer:

  1. Team culture: your staff embodies the experience. Their energy, cohesion, and sense of service don't come from the network—they come from you.
  2. Customer knowledge: knowing who your members are, their goals, their habits, and their constraints. A CRM isn't enough; you need a culture of attentiveness.
  3. Attention to detail: the 50 micro-decisions made daily (are the locker rooms clean at 7 PM? Did we order soap?) that, when added up, make all the difference.

5. How to map your zone of autonomy

A practical exercise to do with your team once a quarter:

  • List the 20 touchpoints a member has with the gym (from sign-up to leaving after a workout).
  • For each one, note whether it is: mandated by the network / partially flexible / entirely flexible.
  • Regarding the points entirely under your control: what is your current practice? Is it living up to your full potential?
  • Identify the 3 areas under your control where your performance is weakest. These are your priorities for the quarter.

6. What the best franchise managers do differently

Franchised clubs with the highest NPS and retention rates have one thing in common: their managers don't hide behind the network. They don't say "it's company policy" when a member complains about pricing or equipment. They find what they can do within their own scope, and they do it.

They also understand that network standards are a floor, not a ceiling.
